When to use

"Use before committing to a plan that affects multiple parties. Map who has interest (stakes), who has influence (power), and who is impacted but voiceless. Reveals hidden allies, blockers, and obligations before they become surprises."

"A healthcare AI rollout maps patients (high impact, low influence), clinicians (high impact, high influence), payers (low direct impact, high influence), and regulators (low direct impact, high influence). The map reveals that clinician buy-in is the critical path, not patient advocacy."

Common misuse

"Listing only the obvious or powerful stakeholders and missing those who are impacted but lack voice (future users, adjacent communities, non-human systems). A stakeholder map that only includes the people in the room is a mirror, not a map."
